Compliance Training Service

New Product Line & Business Model

White-label harassment prevention training that assigns the right course to every employee, keeps proof that it happened, and is priced per employer instead of per seat so partners can offer it to every client.

🧠 Overview

Project Details

  • Role: Senior Product Manager (product, product marketing and project management)
  • Product Type: White-label B2B2B training SaaS
  • Company: PosterElite (labor law compliance)
  • Timeframe: 2026, from leadership kickoff to partner rollout
  • Goal: Open a second product line and give partners a training offer they can deploy across their whole client base

Harassment prevention training is required by law in several states and widely considered a best practice everywhere else. HR, payroll and PEO providers get asked for it constantly, yet most refer it out or skip it.

I led the Compliance Training Service from a working prototype to a product ready for partners. That meant defining the business model, the identity and assignment rules underneath it, the experience for four types of users, and the go-to-market. It is the first product in Compliance Essentials, PosterElite's second product line.

🔍 Problem Statement

For employers

  • Each state writes its own rules: who must be trained, for how long, how often, and what the course must include.
  • Employers must not only deliver training. They must prove who was trained, when, and that the course met the standard.
  • Traditional training is expensive and complicated to run, and it lives outside the systems employers already use. Many put it off.

For partners

  • Every incumbent charged per seat. Per-employee pricing makes training costly to offer across a whole client base and hard to administer.
  • When a client buys training elsewhere, another company ends up in front of that client, and the partner's relationship is the one that erodes.

The gap

Partner programs and automatic course assignment already existed in the market. Nobody had broken the per-seat model, and that was our opening.

💡 Solution: The Compliance Training Service

  • One link per employer: Employees register themselves through a link that never expires, so a client can start without uploading a roster. Employers who prefer it can import their roster and send invitations.
  • The right course, automatically: Each employee is assigned the course written for their work state and role, supervisor or employee.
  • Retraining handled: When a completion expires under the state's schedule, a new course is assigned. Nobody is trained twice, and nobody lapses.
  • Let the service do the chasing: Invitations, reminders and overdue notices go out on a fixed schedule, and employers get a regular summary of where their team stands.
  • Proof is a download away: Reports show who has completed, who is in progress and who has not started. Employees receive a completion certificate in the partner's brand.
  • Priced per employer: One subscription covers every employee and every retraining, so a partner can offer it to every client without per-seat math.
  • Built for partners: Partners see their clients' training status, and the whole experience carries the partner's brand.

🔧 Strategy & Execution

🎯 Discovery & Validation

  • Mapped the competitive landscape and confirmed every incumbent priced per seat
  • Researched each state's mandate (who, how long, how often, what content) to drive course assignment
  • Built the unit economics model and stress-tested the flat price against usage costs and content royalties
  • Ran PosterElite itself as customer zero: our own employees trained on the service before any partner saw it

🛠 Role & Responsibilities

  • Led the leadership kickoff and drove the open decisions on pricing, content, naming and notifications
  • Wrote the PRD and a set of numbered identity and access rules that engineering builds against
  • Designed the partner, employer and employee experiences in Figma, and wrote the tickets
  • Wrote a QA automation plan organized around the areas of highest compliance risk
  • Defined the product analytics plan and an event naming standard for the platform

📣 Go-to-Market

  • Led the messaging and positioning work and the decision on the product name
  • Wrote partner announcements for PEOs and for other providers, each with its own angle
  • Wrote video scripts, landing page copy and a product guide for internal teams
  • Reused the Mandatory Handout Service launch playbook so both partner types launch together

📲 Product & Positioning

Training that fits the workday

Campaign imagery for the launch. The employee experience leads with what is assigned and when it is due. A single status (not started, in progress or completed) is the only progress signal, so nobody misreads where they stand.

⚖️ Key Trade-offs & Decisions

Decision Rationale
Price per employer with unlimited employees, not per seat Removes the per-employee cost that stops partners from offering training to every client. Per-seat incumbents cannot match it without cutting into their own revenue
License expert course content instead of producing it Faster to market with state-specific courses. We negotiated terms that fit flat pricing, since a per-seat royalty would rebuild the model we set out to break
Two ways to register, one assignment engine Self-registration keeps setup close to zero; roster import lets the service chase employees for the employer. Both feed the same logic, so there is nothing parallel to maintain
Assign the course written for each employee's state State rules differ in ways that do not stack, so one "strictest" course does not satisfy every state. Matching each employee to their state's course does
Keep who can manage training separate from who needs training Partner staff and PosterElite admins also need to be trained as employees. Separating the two kept permissions clean and every training record accurate
Show "Not covered" where no course exists yet Silently assigning nothing would look like compliance. An explicit gap is honest and tells the employer where to act
A fixed, proven reminder schedule in V1 Each message is logged as proof the employee was told. Keeping V1 deliberately simple meant no notification builder for admins to configure or for us to maintain

📈 Results & Impact

✅ Built and Proven In-House

Customer Zero Tested on our own team

Training, reporting, certificates, roster import and reminders were tested by PosterElite employees before partner rollout.

🧱 A Foundation to Grow On

Line #2 Compliance Essentials

Launched PosterElite's second product line. A broader catalog of compliance courses is planned as add-ons.

💬 Reflection

The product only worked once the business model and the experience were designed together. Flat pricing is what lets partners offer training to everyone. Automatic assignment and reminders are what make that affordable to run.

  • The business model is a product decision: Breaking per-seat pricing shaped everything from content licensing to how we count usage.
  • Write the rules down before the screens: Numbered identity and access rules gave engineering, QA and design one shared answer to "who sees what."
  • Be your own first customer: Running the service on our own team surfaced friction before any partner did, and gave us our first proof.
